Agency Drift
How self-direction quietly narrows in later life
This post is the first in a three-part series on agency in later life. The series begins with a simple question: what happens when people remain physically alive and outwardly functional, yet gradually lose the ability to direct the shape of their own lives? The second post will explore the idea of an informal “agency audit,” a way of noticing where self-direction is quietly narrowing over time. The final post will turn outward and ask a broader design question: what would it actually mean to build technologies, institutions, and support systems that strengthen agency rather than replace it?
Agency Span
We are getting better at adding years to life. But we are not always getting better at noticing when those years stop feeling like our own.
The conversation about aging usually begins with lifespan, how long we live, or healthspan, how well our bodies hold up over time. But there is another measure that may matter just as much: agency span, the years in which a person can still navigate complex systems, make consequential decisions, and remain in the driver’s seat of their own life. In a world increasingly shaped by bureaucracy, digital interfaces, and mediated choices, longer life is not necessarily better life if it comes with a slow erosion of agency.
Agency deserves more attention than it currently receives. It is something people should notice before it begins to slip away.
The Things We Monitor
We already accept this logic in other areas of life. People periodically review their finances, eating habits, exercise routines, or sleep patterns because they understand that drift happens gradually. Small changes accumulate until they become visible as larger problems.
But very few people ask similar questions about agency.
Where in life have you stopped making the important decisions yourself? Where have you started quietly outsourcing decisions?
Most of us do not use the word agency in daily conversation, but we recognize the feeling immediately. It is the sense of being able to steer rather than simply react. In practical terms, agency is the ability to act on what matters to you.
That matters because meaning alone is not enough. A person may still care deeply about learning, contribution, beauty, family, or faith, but if the conditions for acting on those values steadily weaken, the path from meaning to everyday life becomes harder to travel. We notice it in small decisions, hesitations, and workarounds.
Agency Is Not the Same as Independence
One reason agency is often misunderstood is that we confuse it with independence. Independence suggests self-sufficiency, as though needing help represents failure. Agency is different.
Agency is about whether a person can still shape the terms of their own life, even if that shaping is supported, scaffolded, or shared.
In later life, this distinction matters enormously. Agency is shaped partly by health and cognition, but also by whether systems remain understandable, whether support strengthens participation rather than replacing it, and whether a person is still treated as an active decision-maker rather than a passive recipient of care.
The Challenges of Everyday Life
The erosion of agency rarely arrives all at once. More often, it weakens as ordinary tasks become harder to carry through.
A form becomes more challenging to complete. A healthcare portal changes and becomes harder to navigate. A doctor speaks to a family member instead of directly to the patient. A “simplified” digital interface removes useful options in the name of convenience. Customer service disappears behind automated menus. Transportation becomes less flexible.
A person starts avoiding certain tasks not because the desire is gone, but because the effort, confusion, or humiliation required to carry them out has grown too high.
Most of these moments seem minor in isolation. Over time, they accumulate. The distance between intention and action widens.
Participation Without Control
Modern systems often amplify this problem. More and more of daily life runs through systems that are marketed as convenient but difficult to truly understand: portals, prompts, automated workflows, layered consent forms, endlessly revised interfaces.
These systems often demand more participation while reducing control. They allow us to click, respond, confirm, and comply, but they do not always help us understand, deliberate, or choose on our own terms.
Click, confirm, proceed.
Activity increases while real control becomes harder to notice.
This distinction becomes especially important in discussions of aging and technology. A person may still be physically safe, cognitively intact, and outwardly functional while living with fewer areas of life they truly control.
An older adult may be capable of managing finances yet blocked by a digital interface that quietly removes control. A user may rely on AI-generated suggestions because they are efficient, then slowly lose confidence in originating thoughts independently.
In each case, something important is being lost beneath the appearance of functioning.
Agency Requires Maintenance
Agency should be understood less as a trait someone simply possesses and more as a capacity that requires maintenance.
Agency strengthens when people practice initiative, preference, boundary-setting, self-advocacy, and participation in ordinary life. It weakens when every obstacle teaches the same lesson: let someone else handle it, let the system decide, do not bother asking, it is easier this way.
The danger is not only dependence but learned passivity.
Later life should not be measured only by survival, symptom management, or physical safety. It should also be measured by whether people remain authors of their own lives, even under conditions of vulnerability, interdependence, and change.
If healthspan asks how well the body is holding up, agency span asks a different question: how long does a person remain able to direct, interpret, and meaningfully participate in the shape of their own existence?
Because the loss of agency rarely feels like a loss at first. It feels like convenience.
Toward an Agency Audit
Over time, convenience can start to feel like the disappearance of authorship. Perhaps agency itself deserves occasional review. Perhaps we need ways of noticing agency drift before it hardens into resignation or dependency.
